THE CLIENT

Large-scale operations demand governance that can keep up.

This client is one of the largest producers in the U.S. agricultural chemicals industry, operating across international distribution networks and managing a technology ecosystem as expansive as their global footprint. At that scale, how changes are planned, approved, and deployed has real consequences. A missed approval, an undocumented release, or a failed deployment can create compliance exposure and erodes stakeholder trust.

When they decided to address the way they managed digital product releases, they needed more than a tool. They needed a structured process, a compliant framework, and a partner who could guide them through territory they hadn't navigated before. ServiceNow's Digital Product Release module was the answer. Getting there required the right team to build it.

"Digital Product Release was brand new to us, and we leaned heavily on Ondaro to guide us through every phase of the project. While I anticipated a typical vendor–client delivery relationship, the experience far exceeded that. We collaborated as one team — learning together, problem-solving together, and ultimately delivering a strong outcome through true partnership."

THE CHALLENGE

Inconsistent governance and manual processes were creating real risk.

The organization was managing digital product releases without a standardized framework. Governance was inconsistent, visibility into release status was limited, and the manual effort required to move releases through the lifecycle left too much room for error. Due to SOX compliance obligations, that gap wasn't inefficient and a liability.

Equally important was the collaboration problem. Stakeholders across product management, development, and delivery teams lacked a shared system to track progress, manage approvals, and communicate status in real time. Everyone was working hard. The process just wasn't working with them.

THE SOLUTION

A governed release process built the right way from the start.

Ondaro implemented ServiceNow Digital Product Release, configuring the Core DPR and Data Collector modules in alignment with ServiceNow best practices. The team established a standardized SAP release template with clearly defined phases, tasks, and approval workflows. This gave the client a repeatable, auditable process from planning through deployment.

To connect the release lifecycle to the codebase, Ondaro integrated Azure DevOps as an inbound source control system, linking code commits directly to active releases. Automated approval gates and readiness targets replaced the manual checkpoints that had created bottlenecks before.

Midway through the engagement, the client's SAP team surfaced additional development needs that hadn't been part of the original scope. Ondaro pivoted quickly by meeting with the team, assessing the work, and executing a change order to absorb it without disrupting the project timeline. It was the kind of flexibility that separates a real partner from a vendor.

THE PARTNER EXPERIENCE

Fast, collaborative and built to last.

The client came into this project with packed calendars and a team running at full speed. Both teams moved quickly, communicated clearly, and made decisions without unnecessary friction. The Ondaro team came away feeling that this was one of the most solid client partnerships they'd experienced.

The foundation now has in ServiceNow DPR is designed to scale. Jira integration, Salesforce, ADO, and Capado are all on the roadmap as future additions. The release management process that once created risk is now one of the more capable and governed parts of their technology operation and one they can build on.
